Omnichannel audit: connect stores, orders and customer data
Choose a customer who browses on a phone, buys through one channel and collects or returns through another. Follow the actual order and ask what each employee and system knows at every handover. An omnichannel audit examines whether the retailer can keep its promise as that customer moves between the website, store, contact centre and delivery service. The output is a map of broken handovers, their commercial consequences and the teams that can resolve them.
Test identity and communication permissions
Create a purchase using an existing loyalty account, then repeat as a guest with the same contact details. Inspect whether transactions attach to the intended customer and whether the history is visible to authorised service staff. Test a corrected phone number, a shared household email and a duplicated account. Define which identifiers can establish a match and who can merge records. Carry communication permissions with the relevant channel and purpose. A single customer profile needs documented rules for ambiguity, account access and changes in preference.
Reconcile available stock with a shelf check
Select a fast-selling product and observe what happens when the final units are purchased at a till while an online basket is being checked out. Inspect reservation timing, stock update latency, damaged units and goods awaiting replenishment. Sellable online quantity may need a buffer when physical accuracy is weak. Ask who changes that buffer and how its effect is measured. For pickup, confirm that the promise names a specific location and that moving stock between stores has a realistic lead time and a visible cost.
Follow the promised collection or delivery window
Time acceptance, release to the picker, completion, staging and handover. Include peak store hours in the observation. Check whether the picker follows a location sequence, how substitutions are approved and how cold or fragile products wait for collection. A completed picking task must trigger the right status for the customer and carrier. For collection, test arrival before the ready message, a queue at the counter and collection by another person. Each exception needs an employee decision and a corresponding order status.
Return an online purchase in a store
Walk through a full and a partial return with the receipt, payment method and original promotion visible. Inspect who authorises the refund, when the customer receives an update and how returned stock becomes available again. A bundle, loyalty reward or delivery fee can complicate the amount. Agree those calculations with finance before testing them at a counter. Staff should be able to find the original order and record a reason without asking the customer to reconstruct the retailer’s internal channel structure.
Measure customers and orders across channels
Prepare a contribution view by fulfilment method and a customer view across online and store purchases. A campaign can move an existing customer to a more expensive delivery service, so revenue credited to the campaign is insufficient to judge its value. Compare eligible customers over equal periods and record the treatment they received. Discuss incentives with store management: a store that supplies labour and shelf stock needs those contributions recognised in its operating plan. Otherwise local teams have a practical reason to resist online demand.
Select one handover to improve first
For each failure, record the triggering scenario, frequency, customer consequence, cost and accountable owner. Separate a missing rule from missing data and an integration failure; each requires different work. Prioritise a recurring problem that the team can observe before and after a change. Re-run the same customer scenario, then check cancellations, readiness time, complaints and contribution.
