Working with a fractional CMO: mandate, team and first decisions

A fractional CMO takes an agreed share of responsibility for marketing leadership on a recurring basis. The useful scope depends on the decisions the business needs to make and the people available to execute them. Before discussing days per week, describe the commercial priorities, current team, agency relationships and authority the role will carry. Those details determine whether the engagement can move work forward and how the owner should evaluate it.

Identify the management work that is missing

List decisions that repeatedly stall: selecting target customers, allocating a budget, evaluating agencies, hiring specialists or connecting marketing with sales. Describe their frequency and business consequences. A business with a capable delivery team may need a senior person to set priorities and resolve tradeoffs. A business with nobody to produce campaigns also needs execution capacity. Map that capacity explicitly. Include existing owners of product, sales, finance and operations, because marketing decisions often change their workload and require their agreement.

Put decision rights into the agreement

Specify which decisions the CMO can take, which require consultation and which remain with the owner. Cover budget movements, campaign approval, agency instructions, hiring recommendations and access to information. State the limits in amounts or categories where useful. Name one sponsor who can resolve conflicts between departments. Agree the recurring meeting schedule and the response expected between meetings. The engagement should also define how urgent incidents are handled when the CMO is outside the scheduled working time.

Use the opening phase to establish a shared baseline

Review the commercial plan, customer segments, active campaigns, spending, team responsibilities and measurement. Reconcile a sample of leads or orders with the financial result. Identify commitments that cannot be changed immediately, such as booked media, seasonal production and software contracts. Interview the people responsible for delivery and inspect completed work. Finish the opening phase with an agreed list of decisions, a small number of urgent corrections and a schedule for the larger questions. The scope and duration should match the complexity of the business.

Connect the programme to delivery capacity

Translate priorities into a programme with owners, dependencies and acceptance checks. For a retail promotion, include stock, creative, landing pages, store instructions, picking capacity and customer service. Ask each owner to confirm the work and timing. Keep the programme small enough for the available team to finish. When a new task is added, decide which existing work moves or which capacity is added. Review agency briefs and internal briefs together so that multiple suppliers receive compatible objectives and consistent product information.

Review decisions, delivery and commercial effects

Use a short recurring report showing the decisions taken, work completed, spending, business measures and open risks. Distinguish leading observations from outcomes that require a longer sales cycle. Discuss a missed result through its causes and the next decision. Review the contribution of the CMO through the mandate: the quality of prioritisation, coordination, measurement and commercial progress within the agreed scope. Record when results depend on stock, product changes or sales capacity owned elsewhere, and bring the relevant manager into the review.

Define how the business retains the work

Keep plans, measurement definitions, briefs and decisions in a location controlled by the business. Agree how work transfers to an internal leader if the company later hires one. The handover should cover the team, agencies, commitments, active experiments and unresolved commercial questions. Review the engagement at an agreed point and choose whether to continue, change the mandate or complete the transfer.
